I actually think letting Sony and MS fight to be everyone's "main" console and positioning themselves to be a cheap second console, with their first-party games and a distinguishing gimmick as the main selling point, is a good strategy. It's just that A) the marketing was piss-poor, and B) the Gamepad was the wrong gimmick to go with
Totally agree- and sad to see such a great potential be marketed so terribly. SuperWii, with reasonable specs, third party games and marketed to just gamers, would have had a lot success. GooglePlayWii, with AppStore access and tons of F2P crap would have sold to moms and casuals.
Accepting second place at home is viable business model, but then what to do with Apple/mobile becomes the question, because the handheld market is not only the last thing keeping Nintendo afloat, but it's also evolving more rapidly that we gamers like to admit.
There's very little left to convince players to buy a dedicated handheld anymore: it's not hardware, or else Vita would be selling 40 million units a year (because that is one amazing
portable gaming device). It's not a better library of games and quality, because then 3DS would be killing the iPhone. The current landscape of low price point, pick up and play & always available convenience factor has obviously stumped Ninty. It's not for everyone, but it's a bigger, faster expanding market segment right now that is pulling new gamers in like mad. Might be a flash in the pan, but Ninty may not survive to see the turn around...
They're expected to sell 13.5 million 3DS units for the fiscal year, but iphone alone will sell 55 million
; even if only 1/4 of those buyers ever buy a game, that's STILL more install base than 3DS in a single year... it's time Nintendo let the full craptastic app store model come to 3DS. Release your own games (on a MUCH more rapid release schedule) for $2-$5 (depending on quality or nostalgia goggles), and let the microtransaction dollars flow as users play Candy Crush, CoC, etc. on 3DS.
Conversely, make sure you update the Wii U OS and allow the starving Wii U owners to play mobile games, with full offscreen play support. Then launch some targeted Nintendo IP F2P games
for mobile platforms and see what happens.

Right now, I have a Wii U and a PC (for all the FPS games). The only game(s) that would drive me (no pun) to the XBone or PS4 would be Forza 5 or Gran Turismo.
Nintendo Steambox. One partnership to rule them all.
Seriously. You can't beat 'em, so just DRM the living f#@k out of that back catalog you've left in the closet for years (like morons) and enjoy the lazy afternoons in your Scrooge McDuck money bin. New Ninty games have Steam keys for PC, DD on 3DS, or disc release for the Wii U.
